Buying a Laser Cutter: A 7-Step Procurement Checklist for First-Time Buyers

Before You Start: Is This Checklist for You?

I'm an office administrator for a 60-person manufacturing company. I manage around $400,000 in annual purchasing across 15 vendors. When our prototyping team asked for a laser cutter in late 2024, I had to figure it out fast—without an engineering background.

This isn't a laser tutorial. It's a procurement checklist, plain and simple. Seven steps, each with a checkpoint you can verify. If you're the person in your company who's been asked to “buy a laser” and you don't know where to start, this is for you.

Step 1: Write Down What You'll Actually Cut and Engrave

Before you look at any machine, write down the materials you plan to process. Not your hopes, not what a sales rep told you—what you'll physically feed into the machine in the next 12 months.

Here's the split that matters most:

  • Acrylic, wood, leather, paper, glass: a CO2 laser is the standard tool.
  • Metal marking (stainless, aluminum, brass): a fiber laser, most of the time.
  • Fine engraving details on thin materials: a desktop laser engraver can do it, but expect to trade speed for precision.

Checkpoint: you have a one-page document listing every material you'll process, with thickness and rough weekly volume.

Step 2: Know the Machine Options—Including the Ones You'll Rule Out

This step is about eliminating options early. Three categories I see buyers confusing, constantly:

Dedicated laser cutters/engravers (CO2 or fiber) are what most businesses actually need. They're designed to cut acrylic, engrave wood, and mark metal. And because the vendor's whole ecosystem centers on that, software integration and documentation tend to be more mature.

Laser welding and cutting machines are a genuinely different product category. They're impressive for industrial sheet-metal work, but they are not a substitute for a dedicated cutter when you're making fine cutouts or engraving detailed graphics. If your operation is a metal fabrication shop, the 5kW laser welding and cutting machine discussion is legitimate. If you're running a product prototyping team like ours, it's overkill—and it's a very expensive overkill.

Then there's the perennial CNC router vs laser engraver question. And I get why people confuse them: both take digital design files and physically produce parts. But a CNC router is a spinning bit that carves by contact. It works great on thick hardwood or aluminum, but it creates dust and chips, needs tooling changes, and leaves edges that need clean-up when you're cutting thin materials. A laser engraver produces a clean edge with no contact, and it handles design changes without tool changes. For our work, the laser engraver won by a wide margin.

Checkpoint: you can state, out loud, what you need each machine type for, and you've ruled out at least one category.

Step 3: Build a Realistic Total-Cost Sheet

The sticker price is not the cost. It took me three years of equipment purchases to internalize that, honestly.

Start a spreadsheet with:

  • Machine base price (the model you're considering, not the “as low as” price)
  • Shipping and rigging (some machines are heavy enough to require a lift gate or loading dock on the customer side)
  • Ventilation or exhaust setup ($400–1,200 depending on your space)
  • Cooling (larger CO2 units usually need a chiller)
  • Software licensing, if that's not included
  • A materials budget for tests and samples

In our case, a machine quoted at $6,900 added up to roughly $9,400 with everything included. That was fine, because I planned for it. If you skip this, you'll be the one explaining to finance why the “final” price wasn't final.

Checkpoint: your spreadsheet contains a total cost number you can defend to the person who signs the PO.

Step 4: Evaluate the Vendor's Support Before You Even Think About Specs

Here's the step most buyers skip, and the one I've come to believe matters more than the machine's specs. The brand of laser tube and the brand of stepper motor matter far less in the long run than whether you can get questions answered quickly.

When I sent a specific question about cutting acrylic to one vendor in 2024, I got back a copy-paste paragraph that didn't address it at all. I crossed them off the list. Around the same time, I kept seeing useful results when I searched for “acrylic cutting settings” — that's when I landed on boss-laser's LS series page.

They had a materials library with documented boss laser settings for materials I was actually working with. And their pre-sales team answered my follow-up questions by referencing their own settings guide. I had practical answers within a day, not a week.

It took me five years of managing equipment procurement to understand that an average machine with excellent documentation outperforms an excellent machine with average documentation. Support resources are a feature.

Checkpoint: you've looked up at least two materials that matter to you in the vendor's documentation and found concrete settings (power, speed, focal distance) without having to open a support ticket.

Step 5: Ask About Replacement Parts Before You Fall in Love With a Machine

Laser machines have consumables. Laser tubes are rated in thousands of hours, not forever. Lenses and mirrors get dirty and eventually need replacement. If the vendor doesn't stock these components, your machine could be down for weeks when something wears out.

Email the vendor and ask:

  • What does a replacement tube cost for this model, and what's the current lead time?
  • Are the lenses, mirrors, and other laser engraving parts kept in stock or special-order only?
  • Are critical components compatible with third-party options, or do they use proprietary parts?

That last question has saved me more than once. A machine locked to a proprietary, harder-to-source part is a maintenance risk. A machine that uses widely available components keeps downtime short.

Checkpoint: you have the vendor's answers in writing, and you've compared them with the replacement-parts situation for at least one alternative machine.

Step 6: Verify That the Machine Can Grow With You

Desktop units are tempting because of the price. But if you're buying this for a business, think about year three. What happens when your team asks for larger formats or faster cycle times?

This is, in fact, the reason I chose the boss laser LS over a competing unit. The competing unit had a better price per watt on paper, but the vendor didn't offer a path to a larger bed size without buying a completely separate machine. Also confirm: what file formats does the controller accept (SVG, DXF, PDF, AI)? Does the software fit the workflow your team is already using? If you're constantly iterating on designs you receive from customers, the last thing you want is a locked-in proprietary file chain.

Checkpoint: you know what you'd do if you needed 50% more bed size or twice the speed, and at least one path forward doesn't involve buying a whole new machine from square one.

Step 7: Test the Vendor With a Small Interaction First

Here's a trick that has saved me more than once: before you commit to a large order, make it clear that you're not yet a big spender. Ask what a replacement lens costs for the smallest machine they sell. Ask whether they can ship a sample piece of the material you're planning to work with.

Then watch how they respond.

Small doesn't mean unimportant. When I started out in 2020, the vendors who treated my $200 trial orders seriously are the same ones I now trust with $20,000 orders. Conversely, I've had suppliers who clearly wished I wasn't taking up their time. That reaction told me everything about their long-term customer service.

The boss-laser pre-sales team handled my small inquiries professionally, even when I was upfront that I was still comparing options. They didn't dismiss my questions, didn't push. It felt like being a customer, not a burden. That alone was a meaningful factor in my decision.

Checkpoint: you've had at least one direct interaction with the vendor where you were treated well despite signaling a small initial purchase. Because if you get ignored before the sale, you'll get ignored after it.

Warnings and Common Mistakes

Three things I've been burned by, so you can avoid them:

1. “ASAP” means different things to different people.

I said “as soon as possible” to a vendor. They heard “whenever convenient.” Result: the machine arrived two weeks after I needed it. Now I write explicit dates in every email: “we need this delivered on or before March 15.”

2. Verbal promises don't survive contact with procurement.

One of my biggest regrets: trusting a sales rep's verbal promise that the team would “help us get set up.” It turned out to be a 30-minute phone call, not actual setup assistance. I still kick myself for not asking for it in writing. If I'd had that written commitment, I could have pushed back when the help didn't materialize.

3. Verify invoicing capability before you sign anything.

When I took over purchasing in 2020, a vendor who couldn't provide a proper invoice cost us $2,400 in rejected expense reports. With a laser machine that's five or six times that amount. Before you commit, confirm the vendor can issue proper invoices and support a PO workflow. It sounds basic, but basic failures are the most expensive ones.

That's the process. The specific machine you pick matters less than the way you evaluate it—cost in full, support resources, parts availability. Do those three well and the machine will more or less take care of itself.
